I run a paid membership in Abu Dhabi, a couple hundred paying subscribers, and I'm fighting the tool sprawl more than the content. My decision: keep the full archive open to non-subscribers as a funnel, or gate everything behind the paywall so subscribers feel they're getting something no one else can see. Open feels generous but I wonder if it's why my monthly churn sits higher than I'd like. I've tried a teaser window (first three issues free) and it moved nothing I could measure. I have maybe four months of data and I don't trust it. What would you do differently?
