Mentors keep ghosting by week four

I run the mentor side of an accelerator cohort solo. Sign-up is fine, but by week four the mentors go quiet and I can't tell if I'm asking too much or too little. I tried assigning each founder a lead mentor plus one monthly group session. The group session attendance stayed okay; the 1:1s died first. What's actually worth keeping?

What a useful answer should help achieve

Walk away with one retention lever I can test in the next cohort without adding paid admin.

Already tried

Assigned lead mentors plus monthly group sessions; the 1:1s dropped first.

Constraints and unknowns
