I run a retainer consulting community in Dubai, about 40 active members. I've been running paid workshops as a separate offer and they sell okay, but the community itself doesn't convert to anything. People join, engage for a month, then disappear. I've tried welcome sequences, monthly calls, a WhatsApp group — nothing moves the completion rates. Beyond the usual 'make it more valuable,' what actually separates people who get community commerce working from those who don't?
Community commerce isn't converting — where do I start?
What a useful answer should help achieve
A concrete way to diagnose why people drop off and what to change first.
Already tried
Welcome sequences, monthly calls, a WhatsApp group.
Constraints and unknowns
I have limited hours — can't add another layer of manual work.

Honestly, if they're disappearing after a month, the problem isn't the product — it's that they never got a quick win in week one. I'd bet money on it. Most community commerce fails because people don't feel the value until it's too late to hold them. You need something they can point to in the first seven days that made the fee worth it. Otherwise you're just renting attention.
