I run a paid newsletter, about 140 paying subscribers, mostly rand-priced at R95/month. Churn sits around 9% monthly and I think it's onboarding — right now I add everyone to a WhatsApp group manually and send a welcome email when I remember. It works for the first week and then nothing. I want to test whether a proper 14-day onboarding sequence (email + one live call) cuts churn, but I don't know if I should build the sequence first or just start doing the live calls and see if anyone shows up. Anyone run a community or membership and actually fixed this? What did the first move look like?
