My newsletter is my asset and it still feels borrowed

Purpose
Decide whether to shift from YouTube discovery to owned channels now, or keep platform-first until the niche is clearer.

I'm in Abu Dhabi, running a paid newsletter off a YouTube channel, and I keep hearing the newsletter is the only audience I own. But every time I push it hard, signups plateau. YouTube is the only channel that reliably fills the list, and my niche is still too fuzzy for that list to feel like a real asset. I've tried a lead magnet, a Telegram group, moving calls-to-action around. They all convert worse than one decent video. If I go owned-first now, I think I starve discovery. If I stay platform-first, I'm still renting the relationship. Has anyone actually made this switch without killing top of funnel?

Email is the only audience you own. Full stop. I ran a free challenge on Instagram two years ago, got almost 2,000 followers, and zero retainer calls. Moved everything to a welcome sequence and churn finally dropped. A follower on a platform is not a customer; it's a spectator. Put every YouTube viewer into the newsletter before they forget you. Treat the list as the product, not a side effect. Yes, your niche is fuzzy, but the fix is to segment the list, not to keep renting attention. If they are not on email, they are not yours.
